The HiBob implementation checklist
Before anyone configures a field or uploads an employee file, make the operating decisions visible. This checklist is for the HR lead, project owner and department partners who need Bob to work on a real Tuesday, not just in a launch demo.
Use each section as a working meeting agenda. Mark an item complete when you have named an owner, captured the decision and tested the example, not when someone has said “we will figure it out later.”
01 / Decide what the first release must do
Start with the journeys that matter most, then identify the modules and people involved.
- Choose two or three real employee journeys to design first, such as a new hire, a role change and a departure.
- For each journey, write down the current steps, the frustrating handoff and the outcome you want.
- Name the project sponsor, person responsible each day and people who can approve HR, payroll, IT and security decisions.
- Record what is outside the first release so it does not quietly become a launch dependency.
02 / Agree on data before migration
Bad source data becomes a new system problem unless someone takes responsibility for it.
- List every source of employee data, including spreadsheets, payroll, recruiting tools and local files.
- Assign an owner for each field group: identity, job, manager, location, compensation, dates and documents.
- Decide which source wins when records disagree and how historical data will be handled.
- Check missing values, duplicates, inactive employees and formatting before import.
- Define who can see sensitive fields and who will verify a sample after migration.
03 / Design the approvals and exceptions
The normal path is easy to draw. The exceptions reveal how much work will still land in email.
- Map who starts each workflow, who approves it and who acts after approval.
- Write down what happens if a manager is away, a hire starts in another country or a pay change is backdated.
- Separate notifications from decisions; a notification should not become a hidden approval.
- Confirm the employee and manager experience in plain language, including what they can edit themselves.
- List the actions that must pass to payroll, IT or a connected system, with an owner for each handoff.
04 / Build a test that looks like your business
A green check in a configuration screen is not the same as a working employee journey.
- Prepare test cases for a new hire, internal move, leave, departure and a manager change where relevant.
- Use realistic sample records and confirm what each role can see and do.
- Test the handoff to payroll, IT and any connected tool; record the expected result and the actual result.
- Give every issue a severity, owner, decision date and retest date.
- Do not close a test because a workaround exists; document the workaround and its ongoing owner.
05 / Prepare people for the change
Adoption starts before launch. Managers need to understand the new path as much as administrators do.
- Write short instructions for employees, managers and administrators using the exact tasks they will perform.
- Agree who answers questions in the first weeks and where those questions are recorded.
- Tell employees what changes, what stays the same and when they need to act.
- Schedule manager practice around the most common approvals and the less common exceptions.
- Choose a way to measure whether people are using the new process, not merely logging in.
06 / Make launch a handoff, not a finish line
The most expensive gaps often appear when a project team leaves and daily work resumes.
- Confirm administrator access, backup coverage and the person who approves configuration changes.
- Save the field map, workflow decisions, test evidence and known issues where the operating team can find them.
- Define a change queue and a regular review of usage, data quality and unresolved support requests.
- Agree what FlexiHire, the vendor, your internal HR team and specialist partners will each support after launch.
- Set a review after 30 days of the journeys that matter most and a decision after 90 days on the next improvement wave.
WHAT TO DO WITH THIS CHECKLIST
Bring the unfinished items to a useful conversation.
If the list reveals missing owners, an uncertain migration or a release that is too large, that is useful information. FlexiHire can help you turn those questions into a scoped implementation, a rescue plan or an ongoing HR operating model. We will tell you which decisions should stay with your team.
